Mystery shopping for private equity portfolio companies

Revenue growth drives most private equity value creation plans, and revenue growth depends on how well a company sells. Yet the commercial engine is often judged from a distance, through pipeline reports and management presentations. Buyer evaluations give sponsors and boards a direct, outside view of how a portfolio company actually treats its prospects.

What a buyer evaluation shows a sponsor

Where it fits in the hold period

Early in ownership. A baseline round in the first months gives the new owner and management team a shared, factual picture of the sales process. It turns a general goal like improving sales effectiveness into specific, measurable fixes.

After a sales initiative. New leadership, training, a CRM rollout or a new compensation plan should change what buyers experience. A follow-up round measures whether it did.

Across add-ons. When a platform acquires smaller companies, buyer evaluations show which sales practices are strongest and help standardize them across the group.

Before exit. A well-documented, improving sales process is easier to explain to the next buyer than a set of anecdotes.

How to run it without disrupting the business

Evaluations work best when management is on board and the purpose is improvement rather than blame. Scope each round around a few clear questions, use realistic buyers that fit the company's market, and keep the time taken from reps reasonable. Share findings with the management team first, with concrete examples they can use for coaching.

What to ask for in the report

A useful report includes scorecards by stage and by rep, a timeline of every touchpoint, notes from each conversation, a ranked list of fixes and, from the second round on, a comparison with earlier results. That gives the board a simple way to track progress on the commercial side of the value creation plan.
